At this startup, I had the opportunity to help structure the HR department. As a family-owned company transitioning to a more professional environment, many processes were handled in the simplest manner possible, which inevitably led to significant gaps and inefficiencies. Below are the main changes:
Job Titles and Salaries: All operational employees had the same job title and salary, despite performing completely different functions. The first step was to identify the appropriate titles for each role and research market salaries to implement the necessary changes.
Recruitment and Selection: The recruitment and selection process was built from scratch. We partnered with recruitment platforms, developed relevant tests for each position, established basic requirements for each role, and created registration forms, among other things. Recruitment evolved from being done solely through "word of mouth" to having a structured process, from candidate sourcing to interview stages and final hiring.
Hiring and Onboarding: We implemented a hiring checklist that included a step-by-step guide for collecting all necessary documentation, integrating the new employee into all benefits, the timekeeping system, etc., to ensure there was no room for oversight or human error in the hiring process. For onboarding, we created a routine for the new employee's first day at the company, which, in addition to the bureaucratic aspects, involved introducing the new employee to the staff and department, providing some training, and more.
Training and Development: Since the company was located in CEAGESP and operated solely in the horticultural sector, the owners believed that employees did not need training because they should already know what to do, considering it "simple." However, they faced many issues with incorrect order deliveries, both in quantity (kg) and product type (various types of tomatoes, various types of potatoes, etc.). In collaboration with nutrition experts, we developed a training program focused on weighing and product types, which increased the efficiency of product sorting by 70% in less than two months.
